A strategy with a finite supply

Where new equipment has been hard to obtain for an extended period, a great many Venezuelan estates have kept running by harvesting components from their own decommissioned machines. It is a genuinely good strategy. The donor hardware is identical by definition, so compatibility is certain, and the cost is nothing. Organisations sustain production systems this way for years.

The pool only goes one way

What makes it fragile is that nothing ever replenishes it. Every repair removes a component permanently, and the removals are not tracked because each one is small and routine. The result is an estate whose continuity depends on a resource nobody has measured, and the point at which it runs out is discovered during an outage — the part needed is the one that was taken eighteen months ago for a machine that has since been retired too.

Count the components, not the machines

The useful correction is small. An inventory of what actually remains in the retired hardware, recorded by component and serial rather than by machine, turns a vague sense that there is still something on the shelf into a number. That number is almost always lower than expected, and it is the right input to a purchasing decision — which can then be made deliberately rather than during an incident.

What tends to be exhausted first

Drives and power supplies, because they fail most often. Controllers and memory persist longer in the pool precisely because they fail less, which produces a misleading impression of health right up until a controller is needed.
