Replacing a failed switch in a stack is meant to be the easy repair. Slide the new unit in, let the stack absorb it, and carry on. Occasionally the stack absorbs it and then adopts its configuration instead of the other way round, and every port on every member goes to a default state at once.

One Member Holds the Configuration, and Election Decides Which

A stack presents itself as a single switch because one member acts as master and holds the running configuration for all of them. Which member that is gets decided by an election, resolved on configured priority and platform attributes. Nothing in that process asks which unit holds the configuration you would like to keep. A newly inserted member can win, and when it wins, its configuration becomes the stack configuration.

A default outcome, not a malfunction

If priorities were never set when the stack was built, the election falls back to attributes that have no relationship to your intent. The result is entirely deterministic and entirely unintuitive, and it is particularly likely with a replacement unit whose platform or software attributes differ from the older members around it. The stack has done exactly what it is specified to do.

The blast radius is the whole stack

This is not one switch losing its settings. Every port on every member is governed by the master, so the access layer for a whole floor or building reverts together. On an estate past its support date, where the stack has often grown by accretion and the saved configuration may be older than the current state, recovery time depends entirely on whether a current configuration exists somewhere other than on the stack itself.
