Identical From the Front, Different Behind
Drive bays of the same physical size are not necessarily connected the same way. In many chassis, some bays are wired for SAS and SATA while others carry the PCIe lanes that NVMe requires. From the front of the machine they are indistinguishable: same dimensions, same latch, same numbering sequence, no marking to suggest that one of them will carry a drive the other will not.
A Correct Drive in the Wrong Slot
The drive seats, the latch closes, the machine powers on, and nothing appears. There is no error, because from the chassis point of view nothing is wrong — a device has been installed in a position that does not carry its protocol, and there is nothing to report. A Bahraini operator holding a functioning drive in front of a working server has no visible reason for the failure.
The documentation is the only source
Which bays carry which lanes is a property of the chassis and its backplane, recorded in the documentation and in the backplane configuration. It cannot be determined by inspection. Because bays are numbered continuously, there is not even a visual grouping to suggest that the machine treats some of them differently.
Conversion is a chassis job
Some chassis can be converted with a different backplane and matching cabling; others cannot, because the lanes are not available on that generation at all. Either way it is chassis-level work rather than a drive swap, and it is far better established before drives are purchased than after they have arrived and failed to appear.
